This is where trust begins to erode.
Hybrid creep also exposes a leadership confidence gap. If in-person time genuinely improves decision-making or culture, leaders should be able to explain when and why. They should design intentional moments for collaboration, rather than relying on subtle pressure to guide behavior.
Soft coercion is not culture-building. It’s uncertainty disguised as choice.
In distributed teams, the consequences are sharper. When advancement becomes informally tied to proximity, proximity bias quietly returns. Employees with caregiving responsibilities, regional roles, or different time zones are disadvantaged, even when performance is strong.
The organizations navigating hybrid work well are explicit. They separate outcomes from attendance. They design work rhythms intentionally. Most importantly, they trust adults to manage their time without invisible penalties.
Flexibility that only exists until it becomes inconvenient isn’t flexibility at all.
